'81 240D
New glow plugs, car sometimes won't start

I just this weekend put new glow plugs in, and it was great (with afterglow relay). Car started after a second or two of cranking and ran great. I drove it ~50 miles the next day, and made it to work and out to lunch today. Leaving work tonight, I let the plugs glow for a while, and got nothing. Not even a little chug like it was close to firing. I had a co-worker hook up their car to my battery to buy me a few extra cranks, and never got anything. I was starting to get smoke out of the tailpipe, though, so I feel like the cylinder was getting warm, and at least a little fuel was reaching the cylinder. It's 16F out today, and the car started fine down to -5F on the same tank of fuel. I pumped the primer and heard the injectors squeaking, and I changed the fuel filters about a week ago. I didn't remove the hardlines when I replaced the glow plugs.

What could it possibly be? My car is stuck at work and I don't have a clue what to do next.

It is not unknown for new parts to go bad. Autolite Glow Plugs not good ones. Bosch or Beru are best (I am assuming you have the Pencil Type Glow Plugs on your Engine).

Has the Strip Fuse on the Glow Plug Relay been checked to see if it was burned or the Screws Loose?

The Diesel Giant Web site had a pictorial on how to use a Multimeter (Volt/Ohm meter) to check the Glow Plugs; to eliminate them as a possible source of the problem.

I do not think your Cars origional Glow Plug Relay had the Afterglow feature. And, I do not know if it is a "plug and play" type thing to install the Relay with the Afterglow feature or not.
If your Old Relay is still OK I would try using that again to see if the New Relay is having a problem.

When you are pumping on the Hand Primer the buzzing sound you are hearing is coming from the Overflow valve on the side of the Fuel Injection Pump.

the first thing i do when i buy me a old mercedes diesel is to wire so the glowlamp in the dashboard is conected direktly to the glowplugs,dont know why mercedes hasent done this frome the beginning,its youst stupid to not have the glow light direktly to the plugs,than i know fore sure when i see the glowlight in the dash the car is also glowing on the plugs, youst ment as a tip

You can do that easily with just 3" of wire.
