722.6 issues… harsh or no engagement when cold

I’ve got a 2004 S55, 110k miles. When I initially bought the car I had some issues that I quickly sorted out and overall it’s been pretty reliable, except for one thing that’s gotten worse over time since it started. I bought the car at 108k and it shifted flawlessly, the issue popped up around 109k and now at 110k it’s gotten to a point where the car is almost undrivable. Usually only when fluid is cold, the car will engage extremely hard when accelerated from a stop. It goes a few feet and then the rpms dip and the gear engages very harshly. It also holds gear for a while. This bugged me initially but I would get around it by warming the car up for ten or so minutes before driving. If I did this It would engage hard for the first few starts of movement. Unfortunately, it’s now beginning to do this when warm, but the thing that really concerns me if that now at low speeds, when I press the accelerator, I have will have no response and just hear a grinding noise. I’m told my the previous owner that the conductor plate was recently replaced, and I personally changed the 13 pin connector, cleaned the TCM (which had no fluid on it) and the throttle body as in the beginning I thought it may have been sticking. I’ve checked the forums and haven’t found a solution so I was hoping someone could offer some advice. My Indie (extremely experienced with these cars, and owns one himself) says that he thinks it is most likely the conductor plate. I’ve had an issue in the past with a w220 s500 conductor plate failure, but it did not behave like this, and since the previous owner says he replaced the conductor plate, I have pretty much ruled that out. Does anyone have any idea? Obviously trying to avoid spending 5 grand on a transmission rebuild.
Thanks in advance
