Where's my brake pedal pressure after new pads?

I have changed pads on all my cars for the last 22 years but the last too times I changed pads on a couple W210 cars I had a hard time getting the brake pedal pressure back to normal. I changed the pads all around on my E55 today and I have given up on getting the pressure back and ready to take car to the dealer to get soaked. I have pumped the brake pedal a hundred times and still can't get it back. When the car is off the pedal feels firm but after I start the car I can push the pedal all the way to the floor and can not lock up the brakes. I can also hear air when I pump the brakes. Since the old front pads were completely worn the new thick pads when installed made the brake fluid overflow - I had to remove fluid to bring it down to MAX.

You need to bleed the brakes

thanks, I thought so. I just never had to do so before. Anyone got a tutorial or DIY instructions. I change the front pads only on my friends W210 would I need to bleed all four or just the front?
