2012 e350 Bluetec
Running rough at idle

Slight back history to what lead up to this. 2012 e350 Bluetec- Driving to work and engine randomly shut off/lost power. Towed it back to my house and started tearing into it. Passenger cover removed and found all intake rockers broken. Took driver side cover off and found all intake and exhaust rockers broken. Also found exhaust cam sprocket broken where chain lays. Was able to retrieve all parts that "detonate." using a borescope i was able to look at the pistons for and hit marks but didnt see any (i dont have a compression tester for this car} i installed all new rockers cam sprocket timing chain and tensioner along with new copper seals for injectors along with other miscellaneous items that should be replaced. I also checked to make sure that each coded injector was in the correct cylinder. Car starts after roughly 4-5 seconds of cranking which it alot longer than im used to and feel like a hard miss at idle and have that clanking noise(like to much fuel in cylinder) will start to smoke from the exhaust and smells like unburnt fuel. Rev the engine to 1200RPM or higher and the miss doesnt seem to be present and engine sounds perfect. I performed a Flow off test on the injectors and all of them are equal. Car is deleted through tune for Swirl,Adblue, EGR, DPF. Waiting on the adapter to pressure test to validate wether good compression or not. Any ideas or other tests you may think to lead me in the right direction??

update: i did a compression test below is as follows. dont know how the car was running with these numbers

Cyl 1- 320 PSI
Cyl 2- 0
Cyl 3- 0
Cyl 4- 360
Cyl 5- 160
Cyl 6- 100

Assuming i bent the valves from the initial findings i removed the Passenger head to inspect. What im confused about is there are no hit marks on the piston and cleaning the head up a bit i see no indication of a bent valve. Right now im doing the good old Tranny fluid leak down on the valves and will let it sit overnight to see if i lose anything. on a side not before i removed everything i did check the timing again and it was spot on. I will post some pictures of what i initially found and what i have going on now. I have a short video of it running as well and will post. Any other ideas im glad to listen

What does the head gasket look like between 2 and 3?

Can you do a leakdown test, or is it too late for that? It should tell you where the leakage is.

0 pressure with piston still there can only indicate bend valve.
What's the mileage?
I read on the forum that MB USE is selling those rebuild engines for $8k, so if you like the car, that might be valid option.

Sorry guys but i got locked out of my account here. Car has 132K on it. I tore down the engine and after doing a hydro test and air pressure test as well with heads off found multiple valves leaking by. I already ordered all the parts and just replacing all intake and exhaust valves. im just waiting on intake valves as there seems to be a shortage of them from the sites i typically use.

Are the valves actually bent? Or, do you just need a valve grind job? Is there any damage to the pistons?

[Edit]I went back and looked at the original post. With that much damage, I'm surprised you don't have any holes in the pistons...

im still trying to guess what happened first as well. im guessing chain stretched, maxed tensioner and just so happened that day was the day to let go and cruising around 70 to 75mph that chain ripped the cam sprocket but who knows. Engine literally just shut off with no sign at all. Worse part is i never heard the common rattle on start either.

MB engines don't just grenade at 132k miles, something had to go wrong, but pictures show everything grinded pretty well, so figuring it out might be not possible.
On Sprinter forum, there is indy who says that MB USA is selling rebuild engines for about $9k, so even when you pay for labor, you can have new engine for about $16k as on such job you will always replace some additional parts.
Is the car worth that much to you?
Than considering market prices in this year, it still might make economical sense.

i ordered all the necessary parts. im in the progress of putting it back together in between long work days and family stuff on the weekends. im about $1200 into it with parts and i dont need anything extra. Ill be saving alot on labor as im doing the work myself. i have 20 years of Mechanic background so its worth it to me to fix. In my 20 years ive never seen anything grenade like this.
